Visual Management. A key driver of Process Improvement.

Visual Management is a system that enables an individual to immediately recognize the expected standard of performance and any deviation from it. Visual management develops and promotes an organizational culture where individuals and teams are encouraged to self explain, self clean, self regulate, self improve.

 

The benefits to an organization associated with Visual Control are:

• An ability to sustain higher throughput.
• Greater visibility and quicker resolution of problems.
• More regular interaction of supervisors with the process teams.

Organizations that successfully implement visual management provide a safe working environment, are clean and well organized, provide a clear easily understood picture of current status (e.g. it can easily be seen if product is flowing smoothly, are there inventory build-ups, are customers getting promptly responded to, …). Successful implementation results in a culture where individuals and line teams self manage their respective areas of responsibility, the output be it product or process are high and consistent, there is open multi-directional communication flows and there tends to be a high level of pride among employees.

Visual Management can be divided into 4 stages.

 

Stage 1: Workplace Organization

Workplace organization is driven by the 5S method of control,

• Stabilize
• Shine
• Standardize
• Sustain

 

Stage 2: Visual display

The focus with visual display is to develop and implement methods to visually communicate important information in the workplace. This information may relate to employee safety, product quality, operational efficiency, equipment effectiveness, customer feedback, or any number of measures which the organization deems to be important to success.

There are numerous benefits to effective visual display:
• Makes work safer and easier.
• Communicates information about performance.
• Makes standards visible.
• Makes problems recognizable.
• Creates a shared knowledge base.

Stage 3: Visual Measures

Why do we use measurement data? The purpose of measuring data is to allow us to make more informed decisions about our operations, to keep staff informed of progress, to drive and fine-tune our improvement activities, to inform the wider organization.

What are the types of information that we can measure and visually display?

Lost time accidents
Process capability
Maintenance intervals
Training status
Machine set-up times
Change over times
Reject, rework rates
Floor space
Supplier Quality
Lead times, etc., etc., …

In order to develop visual measures, we need to determine what needs to be measured, who will be the user of the information, how often will we record data, who will record the information, how will we display the information so that it is easily understood, where will we locate the visual data records?

 

Stage 4: Visual Management

The final stage is to make use of the information recorded and displayed. Ideally, the information needs to be regularly used. Can it be used to make informed on-going management decisions? Here a “management decision” applies to any individual who uses the information to instigate an action, e.g. adjust a machine setting.

The visual management stage provides feedback that is easily understood, so that all involved in a process can make immediate and informed decisions, it provides a clearly defined status of the expected standard of performance and actual standard being achieved, makes waste and abnormalities obvious to everyone, continually uncovers needs for improvement, helps make each persons job easier and involves everyone.
